Intelligent Operations Rebuild
This is the deepest engagement DF offers. We stabilize critical controls, redesign core workflows, configure systems, and build the management cadence your team will actually use. Every deliverable is adopted before we leave. This is not a project that ends with a handoff document.
Designed For
Companies with $20M or more in revenue experiencing interconnected failures across fulfillment, inventory, customer service, systems, and leadership visibility at the same time.
Growth-stage operators often outgrow their original operating model without realizing it. Symptoms include recurring stockouts, escalating carrier costs, high team turnover, unreliable reporting, and executive decisions made on stale or conflicting data. Patching individual problems stops working. Each silo improves in isolation, but the handoffs between them still break.
A rebuilt operating system with documented processes, configured systems, live dashboards, and a management rhythm that holds after the engagement ends. Teams know what to do, systems reflect reality, and leadership operates on verified data.
Stockouts and overstock are happening simultaneously
Carrier costs and error rates are climbing quarter over quarter
Leadership cannot agree on the state of the operation
You have added headcount but performance has not improved
Multiple systems produce conflicting numbers
A failed ERP or WMS project left the operation in worse shape
Stabilization Sprint
Weeks one through three focus entirely on stopping the bleeding. We triage critical controls, clear exception backlogs, and establish a reliable weekly rhythm before redesign begins.
Operating Model Design
We redesign core workflows, redefine roles and accountability, and produce future-state process maps with clear ownership. Design is co-authored with your team so adoption is built in from the start.
Systems Configuration
WMS, ERP, and workflow tools are configured to match the redesigned operation. We do not recommend changes and walk away. We make them.
Data and Visibility Layer
We build or redesign the dashboards and KPI packs your leadership team will use weekly. Data sources are reconciled so every system tells the same story.
Management Cadence Installation
We install a weekly operating rhythm: standup formats, KPI review structure, exception escalation paths, and decision rights. The cadence runs live with your team for at least four weeks before close.
Adoption and Handoff
Nothing is handed off until it is running. We confirm adoption with usage data, measure benefits against the baseline, and produce a continuation plan for the next 90 days.
Everything included at close.
Every item below is produced and handed off before the engagement ends. There are no add-on fees for documentation, session recordings, or follow-up materials.
- Critical controls and backlog triage
- Future-state process maps and SOPs for every function
- WMS, ERP, and workflow system configurations
- Executive dashboard and KPI pack
- Role and accountability redesign
- Weekly management cadence and escalation structure
- Benefit tracking and 90-day continuation plan
Do we need to complete the diagnostic first?
Not required, but strongly recommended. The diagnostic reduces risk on both sides. If you have recent data from another assessment we can review it and determine if a separate diagnostic is necessary.
How much of our leadership team is involved?
We need an executive sponsor and an internal implementation owner. Beyond that, we work with whoever owns each functional area. Weekly reviews with leadership typically run 60 to 90 minutes.
What happens if the operation is more complex than scoped?
The rebuild scope is agreed before the engagement starts. If we discover material scope expansions we flag them and price them separately. We do not silently expand and bill later.
What do you do about team resistance to change?
We co-design with your team, not for them. SOPs are written with the people who run the work. Accountability redesign is done transparently. Adoption is measured, not assumed.
Can you work alongside our existing consultants or vendors?
Yes. We have worked alongside technology implementation partners, 3PLs, and other advisors. We define clear boundaries upfront so there is no overlap or conflict.
Is there support after the engagement ends?
The Managed Operational Intelligence retainer continues from where the rebuild ends. You can also purchase ad-hoc support hours. A 30-day post-launch check is included in every engagement.
Operational Intelligence Diagnostic
A bounded, paid assessment that maps your operation, quantifies leakage, and delivers a sequenced 90-day plan.
WMS and Fulfillment Optimization
For warehouses and 3PLs with congestion, poor slotting, labor inefficiency, or underused WMS functionality.
Managed Operational Intelligence
An ongoing operating-control layer that keeps your team aligned on what is working, what is not, and what to do next.
Ready to get started?
The Operational Intelligence Diagnostic is the natural starting point. It maps your operation and produces a sequenced plan your team can act on.
We respond within 2 business days.
